Waste becomes revenue: why upcycling adds up for companies

For most companies, discarded material is a cost item. Old workwear, retired banners, misprinted goods and worn-out tarpaulins have to be disposed of, and the disposal appears as an invoice in the books.

Set up correctly, this can run the other way round. Not just a cost item that is struck out, but a line that generates revenue.

The DHL project

Together with DHL we have built a system that no longer disposes of discarded textiles but returns them to the loop. Old polo shirts, retired delivery staff clothing and the mail sacks from the night air mail service have so far become more than ten thousand products.

They are sold through the DHL fan shop. The proceeds cover the running costs of the project, so it is not a subsidised operation but pays for itself.

That is the core of the approach: set up correctly, upcycling lowers disposal costs, reduces CO2 measurably and generates revenue at the same time.

Why this is becoming a strategic issue

Textile waste volumes in Germany are rising sharply, and since 1 January 2025 used textiles have had to be collected separately across the EU. We have put the figures together in our article on upcycling in the fashion industry.

For companies this means that the handling of old stock moves from facility management into strategy. Anyone who knows their own material streams before they have to report on them saves work and pays less for disposal.

Why signs of use increase the value

On new goods a scratch is a defect. On upcycled products it is the proof of origin, and that is exactly why these products sell.
